Leadership Before the Title: How to Build Leadership Skills in Commercial Banking

One of the questions I hear most often from bankers is:

"How do I develop leadership skills if I'm not in a management position yet?"

The good news is that the best leaders in commercial banking don't wait for a title to start leading. In fact, most successful market presidents, team managers, and executives were already demonstrating leadership long before they received their first promotion.

1. Become a Mentor

  • Help train new credit analysts or lenders. 
  • Offer to review credit memos or share best practices. 
  • Become the person others go to for guidance. 

Leadership starts with helping others succeed.

2. Raise Your Hand for Projects

Volunteer to lead initiatives such as:

  • Process improvements
  • Pipeline meetings
  • Training sessions
  • Community events
  • Special committees

3. Improve Your Communication Skills

The best leaders communicate effectively with clients, credit partners, executives, and their teams. Look for opportunities to:

  • Present in loan committee meetings
  • Lead discussions
  • Speak at industry events
  • Facilitate team meetings

4. Learn to Influence Without Authority

Leadership isn't about telling people what to do—it's about earning trust and gaining buy-in.

Can you bring together lenders, credit, and operations to solve a problem? That's leadership.

5. Become a Problem Solver

Organizations promote people who identify issues and bring solutions.

Ask yourself:

  • What process could be improved?
  • How can we serve clients better?
  • Where can our team become more efficient?

Avoid negative cooler talk and come to the table with solutions, either yours or support others ideas. 

6. Develop Business Acumen

Future commercial banking leaders understand:

  • Credit 
  • Deposits and treasury management 
  • Profitability 
  • Risk management 
  • Market strategy 
  • Talent development 

Become the banker who sees the entire business, not just their portfolio.

7. Develop Emotional Intelligence

Great leaders:

  • Listen more than they talk
  • Give constructive feedback
  • Stay composed under pressure
  • Build strong relationships

Practice:

  • Asking more questions than giving answers. 
  • Seeking feedback from peers and managers. 
  • Learning how different personalities work together. 

Technical skills may get you in the door, but emotional intelligence often determines who gets promoted.

8. Get Involved Outside the Office

Leadership opportunities exist beyond your bank. Consider:

  • Banking associations
  • Chambers of commerce
  • Young professional groups
  • Nonprofit boards
  • Coaching

These experiences build confidence, visibility, and leadership capabilities.

9. Act Like a Leader Before You Have the Title

Ask yourself every day:

  • Do I make my team better? 
  • Do I solve problems? 
  • Do I develop others? 
  • Do people trust me? 
  • Do I represent the bank well internally and externally? 

Final Thought

The next generation of banking leaders won't be chosen solely because they are top producers. They'll be selected because they consistently:
